If you wait until November 29 to win on Black Friday, you’ve already lost.
The traditional e-commerce playbook for the fourth quarter is completely cooked. Too many founders sit around waiting for the final week of November. They hold their breath and hope a massive site-wide discount will save their quarter and move the needle for the year.
It won’t.
Let’s talk about the reality of the inbox battlefield. By the time Thanksgiving week arrives, your customer’s email inbox is entirely useless. It’s filled with thousands of brands screaming for attention. The noise is deafening. If you’re just entering the chat on Black Friday, you’re paying a massive premium on ad platforms just to get ignored.
You can buy traffic, but you can’t buy loyalty.
This is one of the hardest lessons to learn when you’re building something legit. You can spend a fortune on Meta or Google to drive traffic during the most expensive week of the year. You’ll get clicks. You might even get some quick sales.
But look closely at those customers. They’re deal chasers.
A deal chaser doesn’t care about your brand. They don’t care about your mission or the relentless focus on excellence you put into the product. They only care about the fact that you slashed your price by fifty percent. They’ll buy exactly one time. They’ll never come back.
We’d rather earn high-value, long-term customers than attract deal chasers who vanish after the holidays. Building an 8-figure business requires repeat purchases. You need customers who actually love the product. You simply can’t build a financially abundant future for your business on people who only show up when you destroy your own pricing integrity.
At Laundry Sauce, we operate entirely differently.
We start at the beginning of November.
We don’t wait for the madness. We claim the early weeks of the month. This gives us a massive operational and strategic advantage. The cost of advertising is still rational. People are starting to think about the holidays, but they aren’t yet overwhelmed by the incoming retail storm.
Each week, we test something new before the inbox turns into a battlefield.
Testing is how you actually win. If you wait until the end of the month to launch your one big offer, you have zero room for error. If the messaging is wrong, or if the offer falls flat, your entire holiday strategy is ruined. By starting in early November, we get real data. We see exactly what our customers want.
We focus our testing on three specific mechanics:
- Early access.
- Small perks.
- Limited drops.
Notice what is conspicuously missing from that list. We don’t rely on insane, margin-killing discounts.
Early access makes your best customers feel valued. You give them the VIP treatment. They get to shop before inventory runs low. It builds incredible goodwill and rewards the people who support you year-round.
Small perks add value without trashing your brand equity. Instead of slashing prices, you give them a compelling reason to buy today. You enhance the offer rather than cheapening the core product.
Limited drops create real urgency. Urgency is the most powerful driver in e-commerce. You don’t need to cheapen your product to make people act fast. You just need to offer something unique that won’t last forever.
By the time actual Black Friday hits, we don’t need to offer insane discounts.
We’ve already built incredible momentum. We’ve already earned a few new fans along the way. When other brands are sweating over their analytics dashboards and wondering if they need to increase their discount code just to get a conversion, we’re already winning.
Some industry critics will say you have to play the massive discount game to survive the holidays in consumer packaged goods. Critics don’t know sh*t. You survive and thrive by protecting your margins and respecting your brand.
The playbook’s simple:
Start Early
Don’t let the traditional retail calendar dictate your strategy. Retail won’t save you if you blindly follow their outdated rules. November 1st is the new starting line. Get out ahead of the noise. Reach your customers when they actually have the mental bandwidth to appreciate what you’re building.
Diversify Your Offers
Stop relying on the lazy strategy of a flat site-wide discount. Get creative and do the work. Test early access for your loyal subscribers. Try a limited product drop. See what actually moves the needle for your specific audience. You have to stay scrappy and stay hungry to figure out what resonates.
Don’t Panic-Discount Your Margins Into Oblivion
This is the ultimate trap. Running a business is hard. Hitting end-of-year targets is stressful. When you see your competitors dropping their prices to the floor, the temptation to follow them into the gutter is massive. Hold the line. Panic-discounting destroys your brand perception. It tells your customers that your product was never actually worth full price to begin with. It trains them to never buy from you during the rest of the year.
That’s how you win Black Friday without burning your brand.
Busy isn’t the same as better. Slashing prices to look busy on Shopify doesn’t make your business better. Stay focused on the long game. Protect your margins. Build a brand that people want to buy from because the product is undeniably excellent.
It takes real discipline to hold back when everyone else is shouting. But discipline is what separates the brands that crush it from the ones that fade away.
